Roof Flashing: Why Most Roof Leaks Start There, Not at the Shingles

Flashing, not the shingle field, is where south Louisiana roofs actually let water in. What each type does, why a caulk gun doesn't fix it, and how to tell a flashing leak from a shingle leak.

Most roof leaks that get blamed on “old shingles” actually start at the flashing. Flashing is the metal, and in one case rubber, that seals every point where the roof stops being one flat, uninterrupted plane: chimneys, sidewalls, valleys, plumbing vents, skylights. Shingles are built to shed water down an open slope. Flashing is doing the harder job at every place that slope gets broken, and in Baton Rouge and Prairieville’s heat and UV, it fails years before the shingle field around it shows any wear at all.

Where flashing actually lives on a roof

At a chimney, there are two separate pieces working together, not one. Step flashing runs up each side, individual L-shaped pieces of metal, one per shingle course, each one tucked under the shingle above it and over the shingle below it. Water hits each piece and steps down to the next one by gravity, the same way shingles themselves work. Over the top of that sits counterflashing, a second layer set into the masonry itself, that laps down over the step flashing and keeps water from ever reaching the joint between them. Two systems, doing two different jobs, is what actually keeps a chimney dry.

The same step-flashing principle applies anywhere a roof plane runs into a vertical wall: a dormer, an addition, a bump-out. Done correctly, it is individual pieces, woven in one at a time as the shingle courses go on, so each piece can move slightly on its own as the wood beneath it expands and contracts. The corner-cutting version is a single continuous strip of L-shaped metal run behind the siding for the whole length of the wall in one piece. It looks similar from the ground and it is cheaper to install, but it cannot flex at each course the way individual step flashing does, so it depends on a bead of sealant to make up the difference at every point where water would otherwise find the seam.

At the bottom of any roof-to-wall run, where a sloped roof edge meets a sidewall, there needs to be a kick-out flashing: a small diverter that bends the water at that corner out into the gutter instead of letting it keep running straight down behind the siding. It is one piece of metal and it is often the piece a roofer skips because it takes an extra cut and a little more time to form correctly.

Valleys, where two roof planes meet and funnel water together, run on their own metal, either exposed down the center or woven under the shingles on both sides. And every plumbing vent pipe coming through the roof gets a boot: a rubber or thermoplastic collar that seals tight around the pipe itself while the metal base plate around it lies under the shingles above and over the shingles below, the same lapping principle as everything else.

Why a bead of sealant is not a repair

Sealant was never meant to be the water barrier. In a correctly built flashing system, the metal and the lapping do the actual work of shedding water, and sealant is a backup at the few spots that need it, like the top edge of counterflashing set into a mortar joint. When a roof leaks at a flashing point and the fix is a tube of caulk run along the visible seam, the sealant has been promoted from backup to the entire system, and that is not a job it was built for.

Louisiana heat makes it worse. A roof surface here can swing from cool and damp before sunrise to well over a hundred degrees by early afternoon, every day, for months. Metal flashing expands and contracts with that swing more than the roof deck under it does, so a bead of sealant bridging metal to shingle, or metal to brick, is being stretched and compressed on a daily cycle. Add direct UV exposure, which breaks down the polymer chains in most sealants and leaves them chalky and stiff instead of flexible, and a bead that looked fine when it went on starts hairline cracking at the edges within a couple of years. Once it cracks, water gets behind it, and a crack you cannot see from the ground is now doing less than nothing, because it is holding moisture against the flashing instead of shedding it.

How to tell a flashing leak from a shingle leak, from inside the house

Location is the biggest clue. A stain that runs in a straight line along a ceiling near an interior wall, or that follows the line where a wall meets the roof, points to step flashing or counterflashing rather than the open shingle field in the middle of a slope. A stain directly below where you know a bathroom or kitchen vent stack runs through the attic, in one isolated spot rather than a spreading patch, points to a boot. A stain that runs on a diagonal, matching where two roof planes would meet overhead, points to a valley.

Timing is the second clue. A flashing leak, especially at step flashing or counterflashing, often shows up only during wind-driven rain from one particular direction, because the water has to be pushed sideways and up under a lap to find the gap, not just fall straight down onto it. A leak that shows during ordinary, calm rain as well as wind-driven rain is more likely a breach in the shingle field itself, from wind-lifted shingles, hail bruising, or age-related granule loss, rather than a flashing detail. None of this settles the question by itself, and a stain does not prove an active leak is even happening right now. Only tracing the actual path of the water, usually from the attic side, confirms it.

Why a five-year-old roof can still leak at the chimney

Shingles and flashing do not age on the same clock, and that surprises a lot of homeowners looking at a roof that still seems new. A rubber pipe boot is the most exposed piece of the whole system to direct sun, and rubber loses its elasticity under sustained UV well before an asphalt shingle loses its granule coating. A boot that was flexible and tight around the pipe at installation can be visibly cracked and stiff within a handful of years in this climate, long before the shingles nearby show any comparable wear.

Sealant fails on an even shorter timeline, for the reasons above, and a roof where the original installer relied on surface-sealed counterflashing instead of cutting it into the mortar joint, or ran a continuous strip of L-flashing behind the siding instead of individual step flashing, is a roof that was built with a shorter clock running on it from day one. Those shortcuts are not visible from the ground and they are not obvious at the final walkthrough. They show up as a leak two, three, five years later, once enough thermal cycles have opened the gap the sealant was never able to hold closed on its own. A missing kick-out flashing works the same way in slow motion: water has been running down behind the siding and into the wall assembly since the day the roof went on, and it can be years before it saturates enough framing and sheathing to show as a stain or, in the worst cases, as visible rot in the wall itself.

What a competent flashing repair actually involves

A real flashing repair usually means removing material, not adding sealant on top of it. At step flashing, that means pulling back the shingle courses or the siding far enough to get the damaged or corroded pieces out and weave new ones back in individually, so each piece is doing its job by lapping the next rather than by being glued in place. At a chimney, a proper counterflashing repair means cutting a fresh reglet into the mortar joint so the metal is mechanically locked into the masonry and can move independently of the roof below it, rather than gluing a strip of metal to the face of the brick and hoping the sealant bond to masonry holds under years of thermal movement. A cracked boot gets replaced outright, not caulked, because a crack in the rubber means the material has already lost the elasticity that made it work, and a new bead over a stiff, cracked cone buys a season at most. Where a kick-out flashing was never installed, it gets formed and added, which is the only way to stop water that has been quietly running down inside a wall.

A roofer doing this kind of repair should also be checking what is underneath once the flashing is exposed. A leak that has been active long enough to show up on a ceiling has usually reached the decking or the framing near the entry point, and a repair that reinstalls new flashing over damaged wood without addressing it is a repair that will need doing again.
